The Middle Power Trap: The Compute Duopoly and the Llama Pivot

Thank you for reading. Many leaders are currently celebrating the "accessibility" of AI, believing that because they can buy a seat, they are in the game. This is a fundamental misunderstanding of how the power is shifting.

The Misunderstanding

Most organizations believe AI is a commodity like electricity—something you plug into and pay for as you go. They see the "Middle Power" struggle as a geopolitical curiosity for nations to solve, while they focus on choosing the best LLM provider.

The Shift

The reality is that we are witnessing the end of decentralized innovation. Compute is the new real estate. When Meta moves to centralize its entire infrastructure under a "Command & Control" model reporting directly to the CEO, they aren't just optimizing IT. They are securing the borders of their empire. If you are a business leader relying solely on these duopolies, you are a tenant. You are subject to sudden "rent" increases and the risk of being evicted from your own innovation pipeline.

Strategic Insight: The Biological Hedge
While everyone else is fighting over H100 chips, the real business value is moving toward "Carbon" assets. Big Pharma is currently betting billions on llama antibodies (nanobodies) because they represent a proprietary platform that silicon can't easily replicate. The takeaway? Your only defense against the compute duopoly is owning the unique, biological, or human data they haven't commoditized yet.

The India Perspective: Escaping the Trap

India is demonstrating a roadmap for this shift by moving from trade-only relationships to hard security and defense partnerships with the EU. They realize that being "in the middle" is a trap unless you have a strategic seat at the table. For a CMO or a CEO, this means moving beyond "marketing spend" and into "sovereign assets"—owning your tech stack and your data destiny.

The Shashi Take

If you don't have "Sovereign Compute," you are just renting someone else's brain. Stop chasing the next AI model and start securing the proprietary data and infrastructure that makes your business a landlord, not a tenant.

Next Step: Audit your tech stack. Are you building on rented land, or are you securing your own borders?
